Welcome to Session 4 of Synergy Technical's AI Summer School, an executive thought leadership series exploring the leadership questions every organization will face as AI moves from experimentation to enterprise capability. Each session focuses on a different executive perspective—and the decisions that separate AI pilots from measurable business outcomes.

The first time the business loses trust in AI, they probably won’t call it a data problem. They’ll call it a bad answer. Same problem. Different vocabulary. And until you translate that complaint into the foundation underneath it, every AI initiative you launch will inherit the same quiet defect.
As organizations accelerate AI adoption, two challenges continue to surface: trusted data and effective governance. Dirty CRM records, unstructured SharePoint sprawl, and inconsistent ERP data on one side; ungoverned tools quietly filling the gaps on the other. The model in the middle is doing exactly what it was asked to do with the inputs it was given. The inputs are the problem.
This is the uncomfortable part, and it’s the part most partners will skip: the AI is usually fine. When an agent returns a confidently wrong answer, the failure almost never lives in the model. It lives in the data foundation underneath.
Imagine a sales agent looking up a customer and finding three CRM records with different renewal dates, or an operations agent pulling a policy document from SharePoint that was superseded two years ago but never archived. The model isn't choosing to be wrong—it is faithfully answering from the information it was given. When the data is inconsistent, outdated, or poorly governed, the AI simply scales those problems faster.
The reason this keeps catching organizations off guard is sequencing. Most AI projects deploy the agent first and discover the data problem second — in production, in front of a business user, at the worst possible moment. The demo used clean sample data. The rollout used your real data. The gap between those two is where trust in the whole program goes to die.
The fix is not glamorous, but it is decisive: assess the data before you deploy the agent. Synergy Technical’s AI Blueprint starts with a data readiness score — a clear-eyed measure of whether your CRM, your file estate, and your systems of record are actually ready to be trusted by an AI, before a single agent goes live. Across thousands of managed services clients, the pattern is consistent enough to bet on: the AI is fine; the data foundation isn’t.
That readiness assessment is the honest conversation most partners won’t have, because it slows down the sale and shifts the work to the unglamorous part. It’s also the conversation that determines whether your AI program earns trust or loses it. An agent that is right 70% of the time isn’t 70% useful — it’s untrusted, because no one can tell which 70%. Data readiness is what moves that number to where the business will actually rely on it.
The Shadow AI problem resolves the same way. People reach for ungoverned tools when the governed ones give them answers they don’t trust. Fix the foundation and layer Microsoft Purview over it for data governance, and the incentive to route around IT drops — because the sanctioned path finally works better than the workaround.
So before the next agent goes into production, ask the question the business is really asking in disguise: can our data be trusted by an AI right now? An AI Readiness & Blueprint ($8–12k), an IT Assessment Agent to surface what’s actually in the estate, and a Purview governance overlay answer it honestly.
Deploying an agent onto an untrusted data foundation doesn’t give you AI. It gives you a faster way to be confidently wrong. Fix the foundation first, and the model was never the problem to begin with.
